We ran a transformation program for the engineering department of a leading e-commerce company — shifting teams from traditional development to AI-assisted workflows, and implementing the tooling and ways of working that made it stick.
The challenge
The organisation shipped through a traditional development process: releases were slow, quality was inconsistent, and engineers spent too much time on repetitive work. Leadership wanted to adopt AI-driven delivery but had no playbook, no tooling standard, and understandable concern about quality and developer buy-in.
Our approach
We started with an assessment of the existing software-development lifecycle, then introduced AI assistance at the points where it adds the most value — keeping senior engineers firmly in control of architecture and quality. We piloted with one squad, proved the gains, then rolled out with training and clear guardrails.
