Moving an e-commerce engineering org to AI-driven delivery

We ran a transformation program for the engineering department of a leading e-commerce company — shifting teams from traditional development to AI-assisted workflows, and implementing the tooling and ways of working that made it stick.

The challenge

The organisation shipped through a traditional development process: releases were slow, quality was inconsistent, and engineers spent too much time on repetitive work. Leadership wanted to adopt AI-driven delivery but had no playbook, no tooling standard, and understandable concern about quality and developer buy-in.

Our approach

We started with an assessment of the existing software-development lifecycle, then introduced AI assistance at the points where it adds the most value — keeping senior engineers firmly in control of architecture and quality. We piloted with one squad, proved the gains, then rolled out with training and clear guardrails.

  • AI-assisted code generation and review integrated into the existing IDE and pull-request flow.
  • Automated test generation and AI-supported QA to raise coverage without slowing teams down.
  • New CI/CD pipeline with quality gates, so AI-generated code is held to the same standard as any other.
  • Enablement: hands-on training, prompt and review guidelines, and an internal centre of practice.
  • Phased rollout — pilot squad first, then department-wide — with metrics tracked at every step.
